“Migrating all our data and workflows would be too painful.”
Why they say it. They have been burned by a brutal migration before, or they are imagining the worst case. The fear of operational disruption outweighs the upside in their mind.
Do not: Do not hand wave the migration as easy, which destroys credibility with anyone who has actually done one.
Say this
You are right to be wary, a botched migration is genuinely painful and I have seen it go badly. That is exactly why we treat it as our job, not yours, with a defined plan, parallel running, and a rollback path so you are never operating without a net. Would it help to see the actual migration plan for a team that looked a lot like yours?
Then ask. What part of the migration worries you most, the data, the downtime, or retraining the team?
